Pay no more per qualified meeting than an in-house SDR would cost you for the same meeting. At 2025 median SDR pay and quota and BLS benefit costs, one SDR costs about $952 per meeting at full quota, and about $1,097 once ramp time counts. Tools and management come on top.

What is pay-per-meeting pricing?

You pay an outside team a fee for each sales meeting it books and you attend. Three structures are common. A pure per-meeting deal charges only the fee. A hybrid charges a monthly retainer plus a fee per meeting. A retainer-only deal charges a flat monthly fee whatever the output.

A hybrid splits the risk between you and the outside team. The retainer pays for the fixed work: domains, mailboxes, lists, verification and copy. The fee pays for results. Our own Outbound offer works this way: from $5K a month plus a fee per meeting held.

Published market prices are hard to pin down. In October 2026 we found no per-meeting price range that traced back to a primary dataset. Agency blogs publish ranges, but they cite each other. Clutch's pricing guide lists appointment setting at under $25 an hour and gives no per-meeting figure (Clutch, September 2026). An hourly rate tells you little about the cost of a meeting with a senior buyer, so price against your own in-house cost instead.

What should count as a qualified meeting?

A meeting that holds, with a Director-plus attendee at a company in your ideal customer profile (ICP), for 15 minutes or more. That is the definition we bill on (Outbound). Each part closes a gap that per-meeting contracts often leave open.

Criterion What it rules out How to check it
The meeting holds No-shows and meetings that were booked and then cancelled Your calendar shows the call took place
Director-plus attendee Junior staff who cannot sign or sponsor a purchase The attendee's title on the invite and on their profile
At your ICP Companies outside your size, sector or geography Match the company against the ICP list you agreed in advance
15 minutes or more Calls where the buyer leaves after two minutes The call recording or the calendar log

Agree the ICP list before the first email goes out. A written list gives both sides the same test for fit.

A rescheduled meeting counts only when it holds. Agree in advance that two people from the same company on one call count as one meeting.

What does an in-house SDR cost per meeting?

About $952 per meeting at full quota and about $1,097 once ramp time counts, before tools, data and management. This worksheet shows each input and its source.

Line Value Source
Median SDR on-target earnings (OTE) $80,000 a year The Bridge Group, February 2025
Wages as a share of employer cost, US private industry 70.0% BLS, June 2026 data, released September 2026
Employer cost per SDR $114,286 a year, or $9,524 a month $80,000 divided by 0.70
Median monthly quota 10 first-stage meetings The Bridge Group, February 2025
Cost per meeting at full quota $952 $9,524 divided by 10
Average ramp 3.0 months The Bridge Group, February 2025
Average SDR tenure 1.9 years, or 22.8 months The Bridge Group, February 2025
Cost per meeting with ramp counted $1,097 22.8 months of cost spread over 19.8 productive months

The ramp line assumes the SDR books nothing during ramp and hits quota every month after it. The first assumption is harsh, because an SDR can book some meetings while ramping. The second is generous. An SDR who books 7 meetings a month instead of 10 costs $1,361 per meeting, before ramp is counted.

Several costs are missing from the worksheet. The median SDR manager earns $146K OTE (The Bridge Group, February 2025), and some of that time goes to each SDR. Data, sending tools, recruiting and the domains you send from all add to the total. Add your own figures for each before you compare.

Check how your quota counts a meeting. If an SDR's 10 meetings include no-shows or junior attendees, the true cost per qualified meeting is higher than $952.

How do you compare a retainer plus per-meeting fee against an in-house SDR?

Divide the retainer by the meetings you expect, add the fee, and compare the result with the SDR cost per meeting. The fee at which the two match is your ceiling.

The formula: maximum fee = SDR cost per meeting minus (monthly retainer divided by meetings held per month).

With a $5,000 monthly retainer, the ceiling looks like this:

Meetings held per month Retainer per meeting Maximum fee vs $952 (full quota) Maximum fee vs $1,097 (ramp counted)
5 $1,000 None; the retainer alone costs more $97
10 $500 $452 $597
20 $250 $702 $847

Volume decides the answer. At 5 meetings a month, the retainer alone costs more per meeting than an SDR at full quota. At 20, a partner can charge a much higher fee and still cost less per meeting.

Time matters as well as price. An outside team with domains and lists already running skips the hiring and the ramp. A new SDR averages 3.0 months to ramp, and median SDR attrition is 40% a year (The Bridge Group, February 2025). Each departure restarts the ramp.

What contract terms protect a per-meeting deal?

Terms that tie the fee to the definition and give you a way to dispute a bad meeting. Put these in writing before the first send:

  1. The qualified-meeting definition, word for word: holds, Director-plus attendee, at the agreed ICP, 15 minutes or more.
  2. The ICP list or the rules that build it, signed off by you.
  3. A dispute window, such as 5 working days after the meeting, to reject a meeting that missed the definition.
  4. No fee for no-shows, and no fee for a reschedule until the meeting holds.
  5. A monthly cap on billable meetings, so a strong month does not break your budget.
  6. Ownership of the sending domains and the lead lists if the contract ends.
  7. A weekly report with every meeting, the attendee's title and the company.

Without these terms, a per-meeting fee pays for volume.

When is an in-house SDR the better buy?

Hire in-house once you have a sales manager, a proven ICP and an email that already books meetings. At that point, an SDR at quota costs about $952 per meeting and keeps what they learn inside the company. Before that point, a partner paid per meeting tests the market without a 3-month ramp or a manager's time.

You can also run both. A partner books meetings while the first SDR ramps, and the SDR takes over the segments that work.
